What the function owns

Marketing operations owns the machinery, not the message. Creative, positioning and channel strategy sit elsewhere; what marketing operations guarantees is that a lead created by any of them enters a defined lifecycle, reaches an owner inside a known time, carries the context needed to work it, and appears in reporting the sales team does not dispute.

Lead management
Capture, deduplication, enrichment, routing, response standards and the states a record moves through before sales owns it.
Qualification
The written criteria that separate an enquiry from a genuine opportunity — agreed jointly with sales, reviewed quarterly.
Lifecycle governance
One definition of each stage across marketing, sales and delivery, enforced in the CRM rather than in a slide.
Campaign operations
Naming conventions, tracking parameters, budget governance, launch QA and the discipline that makes campaign reporting comparable.
Measurement
Which numbers are reported, how they are calculated, and what the attribution model can and cannot claim.

The lead lifecycle, in the order it breaks

Trace any underperforming funnel and the loss is concentrated in three places, in this order: response time, qualification consistency, and handoff completeness. Channel performance is usually fourth, despite being where the conversation starts.

  1. Capture with integrity

One canonical form pattern, one source of truth for the source field, deduplication at the point of creation. Source written once and locked — every later touch overwriting it is a reporting problem you will chase for months.

  2. Route in seconds, not hours

Assignment rules with an explicit fallback, out-of-hours behaviour and a queue that escalates rather than absorbs. See the lead routing playbook.

  3. Qualify against written criteria

Fit, need, timing and authority as observable answers, not impressions. The definition of a qualified lead belongs to sales and marketing jointly, or it belongs to nobody.

  4. Hand off completely

The handoff carries context: source, intent signal, qualification answers, and what was promised. A handoff that transfers only a name transfers the work of re-discovery too.

  5. Close the loop

Outcomes flow back into marketing reporting with structured reasons. Without closed-loop outcomes, optimisation runs on volume — which is how teams end up buying more of what does not close.

Attribution, stated honestly

Attribution is a management tool, not a measurement of truth. Platform-reported conversions, analytics models and CRM-sourced revenue will disagree, and the disagreement is structural: different windows, different identity resolution, different definitions of a conversion.

  • Pick one system of record for revenue — normally the CRM — and treat everything else as directional.
  • State the window and the model wherever a number appears. A ROAS figure without a window is a rumour.
  • Never sum conversions across platforms. Overlap is guaranteed and the total is fiction.
  • Report platform metrics for optimisation decisions, and CRM revenue for budget decisions. Keep the two conversations separate.

Campaign operations discipline

Small conventions with outsized reporting value
ConventionWhy it matters
Structured campaign namingMakes cross-channel comparison possible without manual mapping
Consistent UTM grammarPrevents the same campaign appearing as four sources in analytics
Launch QA checklistCatches broken forms, missing tracking and wrong routing before spend, not after
Budget governanceOne place where committed, spent and remaining are visible per initiative
Change logExplains performance shifts that would otherwise be blamed on the algorithm

What good looks like

  • Sales and marketing quote the same number for qualified leads last month.
  • Median first response is measured in minutes and is visible to both teams.
  • Every lead has a source that has not been overwritten.
  • Lost reasons are structured and reviewed monthly by both functions.
  • Budget decisions use CRM revenue; channel optimisation uses platform data; nobody confuses the two.

Where this connects

The definitions live in the CRM; the enforcement lives in automation; the failure mode has its own page in marketing and sales disagree on lead quality. If you are trying to decide whether you need this function at all, read what marketing operations actually is.
